And yet. The homework doesn't get done, or gets done at 11pm in a panic. The planner is unused. The deadlines arrive as surprises. The bedroom is a disaster. The bag is chaos. The grades do not reflect the person you know your child to be.

What Are Executive Function Skills?
Executive function is the collective term for the higher-order cognitive processes that allow us to manage ourselves and our behaviour in pursuit of goals. They are, in the most practical sense, the skills that determine whether a person can do what they intend to do — not just whether they understand what needs doing.
Think of executive function as the brain's management system. Intelligence provides the raw material — the knowledge, the processing speed, the reasoning capacity. Executive function determines whether that raw material can be reliably deployed: planned, initiated, sustained, monitored, and completed under real-world conditions that rarely provide perfect motivation or ideal circumstances.
The core executive function skills are:
Working Memory
Working memory is the ability to hold information in mind while doing something else with it. Reading a question and holding its requirements in mind while constructing an answer. Tracking three simultaneous deadlines without losing any of them. Following a multi-step instruction without forgetting the later steps while executing the earlier ones.
When working memory is weak, information drops out of awareness the moment attention shifts elsewhere. Instructions are forgotten immediately after being given. Homework that was definitely packed into the bag somehow isn't there. Tasks that were started are abandoned because the original intention has evaporated. Task Initiation
Task initiation is the ability to begin tasks without excessive procrastination or external prompting — particularly tasks that are low-interest, high-effort, or cognitively demanding. It is the neurological capacity to shift from rest to action on work that doesn't intrinsically motivate, which describes most of what secondary school homework requires.
Poor task initiation looks like a teenager who sits at their desk for an hour without starting, who gets up repeatedly for snacks and distractions, who says "I'll start in a minute" until it's suddenly midnight. Planning and Organisation
Planning is the ability to identify the steps required to complete a goal, sequence them in the right order, estimate how long each step will take, and execute them systematically. Time management is not simply about using a planner. It rests on a deeper neurological function called temporal processing — the ability to feel time passing accurately, judge how long tasks take, and plan backwards from future deadlines to present action.
Students with poor temporal processing experience time as binary: now and not-now. Two weeks feels the same as two months until suddenly it's tomorrow. This is why revision is left until the night before, why projects are submitted at the last possible moment, and why "I didn't know the deadline was so soon" is said with genuine surprise rather than as an excuse.
Cognitive Flexibility
Cognitive flexibility is the ability to shift between tasks, adapt when circumstances change, and recover from setbacks without becoming derailed. It is the neurological opposite of rigidity — the capacity to recognise when a plan isn't working and adjust, rather than either perseverating or giving up entirely.
Poor cognitive flexibility shows up as perfectionism that produces paralysis, catastrophic responses to minor setbacks, all-or-nothing thinking about academic performance, and the inability to recover momentum after a bad exam or a piece of critical feedback. Emotional Regulation
Emotional regulation is the ability to manage the emotional responses that arise during cognitively demanding work. A student who cannot manage the emotional experience of difficult work cannot sustain the cognitive effort required to complete it.

Inhibition is the ability to pause before acting, resist distractions, and suppress impulses that would derail current goals. It is what allows a student to leave their phone in another room and actually study, to resist the pull of a more interesting activity when an important deadline looms, and to stay on task when their environment is full of more immediately rewarding alternatives.
How Executive Function Skills Develop in Teenagers
Understanding how executive function develops is essential context for understanding why so many capable teenagers struggle — and why the struggle intensifies precisely when academic demands are highest.
Executive function skills are governed primarily by the prefrontal cortex — the region of the brain responsible for planning, decision-making, impulse control, and the regulation of thoughts, emotions, and behaviour. The prefrontal cortex is the last part of the brain to mature. Neuroimaging research consistently shows that it continues developing until the mid-twenties — with the most significant development occurring between the ages of 12 and 20.
This means that the entire span of secondary school education — the period during which academic demands are highest, stakes are greatest, and independence is most expected — coincides almost exactly with the period during which the brain region responsible for managing all of those demands is still actively under construction.
For most teenagers, this developmental trajectory is gradual and manageable. The gap between executive function capacity and academic demand is real but bridgeable with reasonable support. For others — particularly those with ADHD, anxiety, or simply a cognitive profile that develops more slowly in this domain — the gap is significant and widening.
Several factors influence how executive function skills develop during adolescence:
Neurodevelopmental profile. Some teenagers develop executive function skills on a slower trajectory than their peers — not due to any pathology, but as a normal variation in developmental timing. Others have neurological differences — most notably ADHD — that create structural gaps in specific executive function domains that don't close with age alone.
Environmental scaffolding. Executive function skills develop faster when the environment provides appropriate scaffolding — structure, routine, explicit teaching of planning and organisational skills, and gradual withdrawal of external support as internal capacity grows. Environments that either over-scaffold (doing everything for the teenager) or under-scaffold (withdrawing support before the skills are in place) both impede development.
Explicit teaching. Perhaps most importantly: executive function skills are not automatically acquired through experience. They benefit enormously from explicit instruction — being taught specifically what planning looks like, how to decompose a task, how to build a routine, how to recover from a setback. What Underdeveloped Executive Function Looks Like in Practice
Executive function deficits manifest differently in different teenagers — and the manifestation often depends on which specific skills are most affected. But certain patterns appear consistently enough to be reliable indicators.
The homework paradox. The teenager who can spend four hours completely absorbed in a game cannot sustain ten minutes of homework. This is not a focus problem in the general sense — it is a task initiation and attention regulation problem. The brain can sustain focus when dopamine is sufficiently activated. The invisible deadline. An assignment due in two weeks feels so distant that starting it today seems unnecessary — until suddenly it's due tomorrow and it hasn't been started. This is temporal processing failure: the inability to feel the future as real enough to act on in the present. It is experienced as surprise, not procrastination.
The capable-in-class underperformer. Teachers describe the student as clearly intelligent and engaged in discussion — but their written work, submitted assignments, and exam results don't reflect this. The gap between verbal performance and written output is one of the most reliable signs of executive function difficulty. Discussion requires only working in the present moment; written work requires planning, initiation, sustained effort, and self-monitoring — all executive function demands.
The organisational chaos. The bag that is a disaster zone. The bedroom that cannot be navigated. The worksheets from three months ago still somewhere in the bag, unsubmitted. The three pens, none of which work. This is not a personality type — it is an externalisation of a disorganised internal system. The physical environment reflects the cognitive one. The emotional intensity. Disproportionate distress over a grade that doesn't meet expectations. Complete shutdown after a piece of critical feedback. Inability to start a task because it might not be done perfectly. These are not character flaws — they are the emotional regulation and cognitive flexibility deficits that accompany executive function difficulties in many teenagers.
The late night pattern. Homework consistently happens between 10pm and midnight — not because the teenager is nocturnal by preference, but because the urgency created by the approaching end of the day is the only reliable initiation trigger available to them. Remove the urgency (a weekend, a holiday) and the work often doesn't happen at all.
If three or more of these patterns are consistent and cross multiple subjects and settings, the picture is almost certainly executive function rather than motivation, attitude, or intelligence.
Executive Function Skills vs Intelligence — Why the Distinction Matters
One of the most persistent and damaging misconceptions about executive function is that it correlates with intelligence. It doesn't — at least not in the way most people assume.
Intelligence describes the capacity of the cognitive hardware — the processing speed, the reasoning ability, the working memory ceiling, the capacity to learn and apply new information. Executive function describes the quality of the operating system that runs on that hardware — how reliably it initiates, sustains, monitors, and completes tasks under real-world conditions.
These are genuinely independent dimensions. A student can have exceptional raw intelligence and significantly underdeveloped executive function. In fact, this combination is arguably more common in high-intelligence populations — because intelligence has been a sufficient compensatory resource for long enough that the executive function deficit has never been forced to the surface and addressed.
This is why the most intelligent students are sometimes the most at risk when executive function support is needed but not recognised. Their intelligence has bought them time — time during which the underlying deficit has gone unaddressed, the compensatory strategies have become entrenched, and the gap between apparent ability and actual performance has grown large enough to be genuinely confusing to everyone, including the student themselves.
Understanding this distinction changes the conversation at home. "You're clearly intelligent — why can't you just do it?" is a question that makes sense if you believe intelligence and executive function are the same thing. Once you understand they're not, the question transforms into something more useful: "What specifically is getting in the way — and what can we build to address it?"

Can Executive Function Skills Be Taught? The Evidence
Yes — and this is perhaps the most important thing to understand about executive function.
Executive function skills are not fixed traits. They are not hardwired at birth and immutable thereafter. They are cognitive skills — and like all cognitive skills, they can be developed through explicit instruction, deliberate practice, and appropriately designed environments.
The research base here is substantial. Studies consistently show that targeted executive function interventions — particularly those that combine direct skill instruction with practice in real-world contexts — produce meaningful improvements in planning, organisation, working memory support, task initiation, and emotional regulation. These improvements are not just measurable on cognitive assessments; they transfer to academic performance, reduce homework conflict, and improve student wellbeing.
Several important caveats are worth understanding:
Working memory cannot be significantly increased through training. The neurological capacity of working memory is relatively fixed. What can be changed — significantly — is the system of external supports that compensates for working memory limitations. Externalisation strategies, capture habits, visible planning systems, and review routines all reduce the cognitive load that working memory would otherwise need to carry.
Skills build gradually and require consistent practice. Executive function skill development is not rapid — meaningful change typically requires weeks to months of deliberate practice. The skills that take longest to build also tend to be the most durable once established. Families should expect early wins within four to six weeks and meaningful foundational change over three to six months.
Transfer requires deliberate generalisation. Skills learned in a coaching context don't automatically transfer to all academic settings. Effective coaching explicitly addresses generalisation — helping students apply the same planning, initiation, and regulation skills across different subjects, different types of work, and different environmental conditions.
The earlier, the better — but it's never too late. Executive function skills are most responsive to intervention during adolescence, when the prefrontal cortex is still actively developing and new habits are forming. The Six Executive Function Skills — And How We Build Each One

Decomposition means breaking every task to its smallest actionable first step — not "do the essay" but "open the document and read the last sentence." Routine means building a fixed launch sequence that signals the brain to shift into work mode. Environmental design means removing the friction between the student and the start of work — phone in another room, materials ready before sitting down, workspace cleared before the session begins.
Building Planning Skills
Planning is taught explicitly — starting with the macro level (monthly and weekly views, deadline management, backwards planning from submission dates) and moving to the micro level (task decomposition, session planning, time allocation). Students practise building plans in session and review them the following week — identifying what worked, what didn't, and what to adjust. Over time, planning becomes less effortful and more automatic.
Building Time Awareness
We make time visible. Analogue timers rather than phone timers. Time-blocked schedules that show the week as a physical resource to be allocated. The weekly reset — a fixed 20-minute slot every Sunday that maps the coming week in full. Over time, students develop a more accurate internal sense of time — not because their temporal processing has been repaired, but because the external systems have compensated for it consistently enough that time has become a manageable dimension rather than an unpredictable one.
Building Emotional Regulation
Emotional regulation is addressed both directly and indirectly. Directly: identifying the specific triggers that derail work sessions, building tolerance for the discomfort of difficult tasks, developing recovery routines for the inevitable bad days. Indirectly: as planning improves and task initiation becomes less effortful, the emotional charge around schoolwork typically reduces — because competence replaces chronic failure as the dominant experience.
Building Cognitive Flexibility
Flexibility is built through planned imperfection and deliberate recovery practice. Students learn to identify rigid thinking patterns — the all-or-nothing responses, the perfectionism that produces paralysis — and practise reframing them. The most powerful flexibility exercise is completing something imperfectly and discovering that the world does not end. Repeated sufficiently, this builds a genuine tolerance for good-enough that unlocks enormous amounts of previously paralysed potential.
Executive Function Skills at Every Stage — Year 7 to Year 13
Executive function demands change significantly across the secondary school years — and the right support looks different at different stages.
Year 7–8 (ages 11–13): Foundation building. The transition from primary to secondary school is the single biggest organisational step in a student's academic career. Multiple teachers, multiple subjects, multiple homework deadlines, and a significant reduction in the hand-holding that primary school provided. For students with developing executive function, this transition can be overwhelming. Support at this stage focuses on building the foundational systems: a working planning tool, a reliable homework routine, basic time awareness, and the habit of externalising commitments.
Year 9–10 (ages 13–15): IGCSE preparation. The volume of concurrent demands increases significantly. Students are managing eight to ten subjects, each with coursework, controlled assessment, and examination requirements. This is the stage at which previously compensated executive function deficits most commonly become visible — and the stage at which intervention has the highest leverage, because the habits built here will determine what's possible in Year 12.
Year 11–12 (ages 15–17): IB and A Level. The most demanding period. IB students are managing Internal Assessments, the Extended Essay, TOK, CAS, and terminal examinations simultaneously. A Level students face the shift to near-university levels of independent study. Support at this stage is targeted and practical — building the specific systems needed to manage the specific demands of the qualification the student is working towards.
Year 13 and pre-university (ages 17–18): Transition preparation. University removes almost all of the external scaffolding that school — however imperfectly — provides. How to Know If Your Teenager Needs Executive Function Support
Executive function support is appropriate when the gap between a student's apparent ability and their actual performance is consistent, significant, and resistant to the standard interventions — more structure, better planners, stronger consequences.
The clearest indicator is persistence. Every teenager has weeks where they're disorganised or behind. Students who need executive function support are consistently disorganised, consistently behind, consistently struggling with the same specific cognitive demands — across multiple subjects, across multiple years, regardless of what's been tried.
Secondary indicators worth taking seriously:
A significant gap between verbal and written performance. Homework conflict that has become a major source of family stress. Consistent late submissions or missed deadlines despite apparent understanding of the work. A student who describes themselves as stupid, lazy, or incapable — despite clear evidence to the contrary. Increasing avoidance of academic work as the stakes rise.

How do I know if my teenager has an executive function problem or is just going through a difficult phase?
The key distinction is persistence and pervasiveness. A difficult phase is time-limited and situational. Can executive function difficulties be mistaken for anxiety or depression?
Yes — frequently. The avoidance, withdrawal, and apparent indifference that accompany chronic executive function difficulties can look identical to anxiety or depression. How long does it take to build executive function skills?
Meaningful early shifts typically appear within four to six weeks of consistent coaching. Foundational skill development typically takes three to six months. Genuinely internalised skills that the student uses independently without coaching develop over six to twelve months of sustained practice.
Are executive function skills genetic?
There is a significant genetic component — ADHD, strongly associated with executive function deficits, has one of the highest heritability rates of any neurodevelopmental condition. But genetics is not destiny. Environmental factors, explicit teaching, and structured support all meaningfully influence how executive function skills develop regardless of genetic starting point.
My teenager is in Year 7 and already showing these patterns. Is it worth addressing now?
Yes — and Year 7 is arguably the ideal time to start. The habits built in the first years of secondary school become the foundation for everything that follows. A student who develops reliable planning, organisational, and initiation habits in Year 7 and 8 enters the IGCSE and IB years with cognitive infrastructure already in place.
What is the difference between executive function skills and study skills?
Study skills are specific techniques for learning and retaining academic content.
